What is the Equity in Action Model?

The Equity in Action Model is a six-element framework from Celeste Warren that helps leaders examine how their decisions, behaviors, and organizational systems shape people's opportunities. Equity in Action Practice teaches it through short modules on Awareness, Access, Advocacy, Action, Accountability, and Empowerment.

What Equity in Action is

What is the Equity in Action Model?

The Equity in Action Model is a practical framework from Celeste Warren of CRW Diversity that helps leaders examine how their decisions, behaviors, and organizational systems shape people’s experiences and opportunities. It has six elements: Awareness, Access, Advocacy, Action, Accountability, and Empowerment. Each element turns a principle into a daily leadership habit.

What is equity action?

Equity action is a deliberate leadership decision that makes access to opportunity fairer, rather than a statement of belief. In the Equity in Action Model, Action is the fourth element: turning awareness and good intentions into specific choices, such as setting criteria before reviewing candidates or rotating high-visibility work on a stated basis.

What is an example of equity in action?

A simple example of equity in action is a manager who announces a stretch assignment to the whole team with clear criteria, instead of offering it quietly to the person they know best. The change is small, but it widens access to information and opportunity, two areas the Equity in Action Model asks leaders to examine.

What does equity in something mean?

Equity in something means fairness in how access, opportunity, and outcomes are distributed within it. In a workplace, equity means people have fair and equitable opportunities to contribute, grow, and succeed. In finance, equity means ownership value, such as a share of a company. This site uses the workplace meaning.

What is the difference between equity and equality at work?

Equality usually means giving everyone the same thing. Equity means examining whether people actually have fair access to the information, opportunities, relationships, and resources they need to succeed. The Equity in Action Model focuses on equity because identical treatment inside an uneven system can still produce uneven outcomes.

What are the six elements of Equity in Action?

The six elements are Awareness (how assumptions shape decisions), Access (who gets information and opportunities), Advocacy (using influence so talent is not overlooked), Action (turning intentions into decisions), Accountability (paying attention to outcomes), and Empowerment (creating conditions for people to contribute and use their voices). Each has its own module on this site.

Who created the Equity in Action Model?

Celeste Warren created the Equity in Action Model. She spent 28 years at a Fortune 100 company, including 10 years leading global diversity and inclusion as Vice President and Chief Diversity & Inclusion Officer. She is a TEDx speaker, the author of two books, and the founder of Celeste Warren Consulting, LLC, which operates as CRW Diversity.

Is this about health equity or private equity in action?

No. This site covers equity in workplace leadership. If you searched for “health equity in action cdc,” “communities in action: pathways to health equity,” or “private equity in action pdf,” you are likely looking for public health or finance resources. Those are separate topics with their own publishers.

What are the four main types of equity?

That question usually comes from finance, where equity commonly refers to ownership categories such as common stock, preferred stock, additional paid-in capital, and retained earnings. In workplace leadership the word means fairness of access and outcomes, and the Equity in Action Model divides that work into six practical elements rather than four types.

What is equity also known as?

In finance, equity is also known as shareholders’ equity, owners’ equity, or net worth. In the workplace, equity is often discussed alongside fairness and inclusion, and is sometimes grouped as part of DEI, which stands for diversity, equity, and inclusion. The Equity in Action Model focuses specifically on everyday leadership decisions and systems.

Who it is for

Who are these Equity in Action modules for?

The modules are written for people managers who want practical ways to lead more fairly, and for the senior executives responsible for equipping those managers. Each module focuses on decisions managers make weekly, such as assignments, feedback, and promotions, and closes with a note on what that element means at the executive and systems level.

What role do senior executives play in equity?

Senior executives own the systems that thousands of manager decisions run through: policies, criteria, approval steps, and how outcomes are reviewed. Celeste Warren’s work asks leaders to examine both how people lead and how organizations operate. Executive advisory with Celeste is a confidential thought partnership for exactly this level of challenge.

Can HR and people leaders use these modules?

Yes. HR and people leaders can use the modules as a shared language when coaching managers or reviewing talent processes. The six elements map closely to areas HR already influences, such as access to development, promotion criteria, and outcome reviews. For organization-wide programs, CRW Diversity offers leadership and organizational development workshops.

Are the modules useful for first-time managers?

Yes. First-time managers are forming habits around assignments, feedback, and team norms, so it is a good moment to build fair practices in from the start. Each module is short, uses plain language, and ends with one exercise to try that week. Experienced managers can use the same exercises to check habits they formed years ago.

Is this inclusive leadership training?

The modules cover much of what people mean by inclusive leadership training, such as advocating for overlooked talent and creating conditions where people use their voices. The Equity in Action Model goes further by asking leaders to examine organizational systems and outcomes, not only individual behavior. Live workshops are available through CRW Diversity.

What kinds of organizations does CRW Diversity work with?

CRW Diversity works with leaders and organizations navigating leadership, culture, talent, and organizational challenges. Celeste Warren has also spoken to universities, professional networks, and global summits. The best way to confirm whether your organization is a fit is to describe your situation through the contact form on crwdiversity.com.

How the modules work

How long does each module take?

Each free module on this site is designed to be read in a few minutes and applied the same week. Every module includes a short explanation, four decision moments, a five-step practice, reflection questions, and one exercise to try this week. Reading time depends on how much time you spend on the reflection questions.

Where should a manager start with Equity in Action?

Start with Awareness, the first element, because the other five depend on seeing your own decisions clearly. Then move to Access, which gives you a concrete grid to complete for your team. After that, the modules can be taken in order or chosen based on the decision you most want to improve.

Do the six elements have to be done in order?

No, but the order is intentional. Awareness and Access help you see what is happening, Advocacy and Action help you change it, and Accountability and Empowerment help you sustain it. Many managers start at the beginning, then return to whichever element relates to a decision they are facing that week.

How can busy managers find time for equity work?

Equity work fits inside decisions managers already make, so it rarely needs a separate block of time. A Gartner survey of 2,947 employees and managers, reported by Braintrust in 2026, found 47% of managers say more is expected of them than a year ago. That is why each module focuses on one small change to an existing decision.

Does Equity in Action work for remote and hybrid teams?

Yes. Remote and hybrid teams often make access gaps wider, because informal information and relationships tend to favor people who are physically nearby. The Access module’s grid of information, opportunities, relationships, and resources is especially useful for spotting who is missing out when the team is spread across locations or schedules.

How do you measure progress on equity as a manager?

Measure outcomes, not intentions. Review who received visible assignments, development, ratings, and promotions over one or two cycles, and look for patterns. Accountability, the fifth element of the Equity in Action Model, asks leaders to set one check they repeat each cycle and share it with their own manager.

Can a whole leadership team use the modules together?

Yes. A leadership team can read one module per meeting and compare answers to the reflection questions. This often reveals patterns no single manager sees. For a facilitated program, CRW Diversity offers leadership and organizational development workshops that put fair and inclusive leadership practices into action.

Compared to alternatives

How is Equity in Action different from DEI training?

General DEI awareness training typically focuses on concepts, terminology, and individual awareness. The Equity in Action Model includes awareness as its first element, then adds access, advocacy, action, accountability, and empowerment, asking leaders to examine organizational systems and outcomes too. See the full comparison page for criteria and fit.

What are the best DEI consulting firms?

The best DEI consulting firm depends on what you need: compliance training, strategy, executive advisory, or leadership development. Useful criteria include the consultant’s direct operating experience, whether they address systems as well as behavior, and whether their approach is practical. CRW Diversity, which publishes this site, is led by a former Fortune 100 Chief Diversity & Inclusion Officer.

Is CRW Diversity a diversity, equity and inclusion consultant?

Yes. CRW Diversity is the consulting practice of Celeste Warren, who led global diversity and inclusion for 10 years at a Fortune 100 company. Her work today focuses on strengthening leadership, transforming workplace culture, and building systems that give people fair and equitable opportunities, through executive advisory, workshops, and speaking.

Does CRW Diversity do organizational culture consulting?

Yes. Transforming workplace culture is central to CRW Diversity’s work. Celeste Warren helps leaders examine the policies, practices, access to opportunity, leadership decisions, and unwritten norms that shape culture every day. Her approach looks at both how people lead and how organizations operate.

What should I look for in a leadership development program for my company?

Look for a program that connects to real decisions your leaders make, fits their available time, and addresses the systems around them, not only individual skills. Ask who designed it and what operating experience they bring. Equity in Action programs from CRW Diversity are designed around daily decisions and built on nearly four decades of HR and leadership experience.

Do these modules meet compliance training requirements?

The modules on this site are practical leadership lessons, not a compliance certification. If your organization must meet a specific legal training requirement, such as state-mandated harassment prevention training, confirm requirements with your counsel and choose a provider that certifies that requirement. Equity in Action can complement compliance training.

Is equity a good or bad thing?

In the workplace, equity is the goal of giving people fair and equitable opportunities to contribute, grow, and succeed, which supports both people and the business. Debates usually arise over methods rather than the goal. The Equity in Action Model focuses on transparent, practical leadership decisions, such as clear criteria and outcome reviews.

Problems and objections

What if managers push back on equity training?

Pushback often comes from training that feels abstract or accusatory. The Equity in Action Model is built around everyday decisions managers already make, such as assigning work, giving feedback, and nominating talent, so the conversation stays practical. Starting with one small change, rather than a sweeping mandate, tends to make the work feel doable.

What are the disadvantages of equity?

In finance, the disadvantages of equity financing include giving up ownership and control. In workplace equity, the common challenges are practical: it takes attention, it requires looking at uncomfortable outcomes, and it can stall when intentions are not matched by changes to systems. Accountability, the fifth element, exists to address that gap.

Does focusing on equity mean lowering standards?

No. The Equity in Action approach asks leaders to define clear standards first, then make sure everyone has fair access to meet them. Setting criteria before reviewing candidates, giving everyone the same feedback structure, and announcing opportunities openly all make standards more visible, not lower.

What if senior leaders are not engaged?

Managers can still apply each element within their own team, since many decisions about access, credit, and feedback sit with them. Lasting change, however, requires examining systems, which needs senior executives. That is why CRW Diversity offers executive advisory and executive briefings aimed directly at senior leaders.

Why do equity efforts stall?

Equity efforts often stall when organizations focus only on what individuals should do differently and leave the surrounding systems unchanged. Celeste Warren’s TEDx talk, The Cost of Standing Still, explores how organizational momentum is shaped by systems that either enable progress or quietly restrict it.

How do you avoid performative DEI?

Avoid performative work by tying every commitment to a specific decision and an outcome you will review. Celeste Warren brings her experience to organizations that want practical solutions, not buzzwords or performative approaches. The Accountability element asks leaders to look beyond intentions and pay attention to results.
